Or how he leaves Sakura all miserable with old man Zouken. Shinji seems more normal though.

That's a rather iconic scene... I have to wonder if you were paying attention when watching it. Hell, they even revisited it in the UBW adaptation. You know, one of the few points in the adaptation that actually surpassed the original VN.
Was more so thinking of him saving one person and making him happy. I remember the scene. I just forgot the bit where it was his justification of doing something good so he didn't go mind break elf style.

Question for you, LC. Is Mind of Steel him becoming the Archer you see in UBW? I know some that would say it's not connected at all, but it seems that it sort of goes hand in hand. Especially given the look he gives Illya before he has to leave her.
In Mind of Steel Shirou goes full Kerry and wins the war by killing his opponents under the justification that it's worth it to kill the few in order to save the many.
MoS Shirou is not counter guardian Shirou.

How is it anything like what Kerry did at the end of Zero? Kerry was willing to sacrifice his family and the people he loves to save the most people possible. HF Shirou is willing to sacrifice everyone else for the sake of one person. Kerry would find that mentality to be abhorrent. The Kerry route for Shirou is Mind of Steel.
Heavens Feel doesn't "fix" Shirou, it breaks him in the other direction. UBW is the only route where Shirou comes out somewhat ok mentally.
I meant at the very end. That because he saved one person, he was happy. I am well aware him becoming Archer is Kerry before that. And I'd say he came out just fine at the end of Heavens Feel. Well... after he got his new body. I will say that the normal ending or whatever where Sakura grows old waiting for him, was one of the most depressing things I've read.

I mostly enjoyed F/SN because of the characters, the story was still good but it was the cast and their behaviors that really kept me in. Taking the main hero and turning him into something completely different is fucking stupid. It may have excellent world building compared to the other two routes but you know there's a serious problem when one of the bad ends (Mind of Steel) is better/more legitimate than either of the two "proper" endings. Because at least with MoS Shirou acts like fucking Shirou.
HF is interesting for many a reason. To dump it for that is just silly, as it does play into his character in more ways than one. Plus, it plays like a direct sequel to Fate/Zero, so that's good. The entire point of that route is to ask him if he would give up everything to save the one person he loves. It's not so black and white as you're making it. In a way, it's doing exactly what Kiritsugu did at the end, only before he became a little too dark. It's a good read. You shouldn't shut it out simply because of that reason alone. Shirou spouting his super hero stuff got annoying after a while anyway. Rin points out he's pretty much broken in UBW. Picture HF as the way of fixing him.

You forget Ilya's route is thrown in there too. It always bothered me that UBW just completely ignored a lot of what Zero did.
I get the VN was first so it makes sense, but in terms of the anime entry, they hint at it a little in UBW (what with the grail in the opening being the shape of the one from HF), along with other things. But they don't explore it, Kiritsugu enough as well, nor Kerei.
Heavens Feel explores all of that, plus has True Assassin.

I'd say read it, considering the movies are coming soon. You're missing a lot of good characters, and arguably one of the most intense end games I've read. I honestly hope the movies nail it, because it's going to be hard.
